Case Study: Transforming the Efficiency of Business Processes at a Leading North America Food and Beverage Manufacturer IAG Requirements Discovery and Management Services in a Complex ERP Engagement This leading manufacturer needed to transform its processes to shift the lead time from order to receipt of goods from 7 days to 36 hours. This initiative significantly impacted 20 major functions of the company, and required coordinated input from over 200 stakeholders and subject matter experts. The project was further impacted by a high degree of complexity in working with an organization that had become strained in analyzing a mixed collection of project work pieces. IAG Consulting was engaged to help this company quickly assemble a comprehensive elicitation plan which included

breaking the project into a portfolio of 20 smaller projects. In one to three week intervals, depending on the complexity of each functional area, IAG’s teams was able to define the key process changes required, and isolate the system interfaces and interdependencies. Because of the complexity of the systems involved, this client could not afford any rework. Through the efficient organization of the project, IAG’s teams were able to help this company manage the input of hundreds of stakeholders and subject experts while completing most of the modules to a mid-level of detail within 60 days. More critically, the business executives involved realized the value of clearly understanding and articulating what the business needed to accomplish in moving to this radically reduced lead time. By conducting this efficient, thorough analysis, the company was finally able to isolate the key systems interfaces and process and system interdependencies.
